Engineering Culture in a Distributed World: How to Build It Intentionally

There's a pervasive myth in engineering organisations: that culture is something that emerges naturally from talented people working together. In a co-located environment, this is partially true — proximity does a lot of the cultural heavy lifting, quietly and invisibly.
In a distributed team, that assumption breaks down. Culture, in the absence of physical proximity, has to be intentional. It has to be designed, reinforced, and actively maintained — or it will default to something much thinner: a set of tools and processes that get work done, but don't create belonging or commitment.
We've worked with dozens of distributed engineering teams. Here's what distinguishes the ones with strong, healthy cultures.
They ritualise connection. Not just standups and retrospectives — those are hygiene. We're talking about regular, dedicated time for non-work interaction. Virtual coffees. Optional Friday sessions. Onboarding that genuinely introduces new team members to who their colleagues are as people, not just what roles they hold.
They write their culture down. Values exist on a slide deck in too many organisations. In high-performing distributed teams, cultural expectations are documented, debated, and revisited regularly. Engineers know what's expected not just technically, but in terms of communication, ownership, and collaboration.
They celebrate explicitly. In a co-located environment, a small win gets acknowledged in the corridor, in the kitchen, at the end-of-week drinks. Distributed teams have to replace those informal moments with deliberate celebration. This sounds trivial. It isn't.
They treat psychological safety as infrastructure. The willingness to ask for help, flag a problem early, or push back on a technical decision is what separates good engineering teams from great ones. Building that safety in a distributed context requires active investment from engineering leaders.
Culture is a choice. Make it deliberately.
